Best Shopify App Combinations [347K-Store Study]
We analyzed 347,101 Shopify stores to find which app combinations correlate with growth. Support + Loyalty shows a 20x lift at higher traffic tiers.
We analyzed 347,101 Shopify stores to find where agency opportunities actually are. Service gaps, ideal clients, pricing, and how to land your first 10.

Every "how to start a Shopify agency" guide says the same thing: build a portfolio, join the Partner Program, start networking. That advice isn't wrong, but it skips the most important question: where is the actual demand?
We analyzed 347,101 Shopify stores to answer that. Instead of guessing which services to offer or which stores to pitch, we looked at what stores are actually missing, which segments are most underserved, and where the contacts are reachable.
This guide walks through seven steps to starting a Shopify agency, and each step is backed by data from our store database. No recycled statistics. No fictional case studies.
We scanned 347,101 active Shopify stores using automated headless browsers. For each store, we detected the installed theme (name and type), active apps (by category), tracking pixels, and computed a traffic tier estimate based on multiple signals.
Contact data covers 257,296 stores (74.1%) with verified email addresses. We identified founder and decision-maker contacts using a combination of about-page extraction, LinkedIn matching, and email verification.
Limitations: Our scanner detects client-side apps and tracking pixels. Backend-only tools (ERP systems, some inventory apps) are harder to detect and likely undercounted. Traffic tiers are estimates, not exact analytics data.
Before picking a service or niche, understand the market you're entering.
| Metric | Value |
|---|---|
| Total Shopify stores analyzed | 347,101 |
| Stores with verified contacts | 257,296 (74.1%) |
| Average apps per store | 2.7 |
| Stores with 0-2 apps | 228,391 (65.8%) |
| Stores on free themes | 166,937 (48.1%) |
| Stores on Shopify Plus | 87,224 (25.1%) |
Two numbers stand out. First, the average store runs only 2.7 apps. Successful stores at higher traffic tiers typically run 4-6 apps minimum, so that average signals a massive gap between where stores are and where they could be.
Second, 65.8% of stores run 0-2 apps total. These stores haven't invested in optimization beyond initial setup. For agencies, that's not a niche finding. It's a market-wide opening.
For a deeper breakdown of the total addressable market, see our Shopify TAM analysis. For what successful stores actually run, see our full tech stack study.
New agencies often choose services based on what they already know how to do. The smarter approach: choose services based on what stores are actually missing.
Here's the gap analysis across 347,101 stores:
| Service | Stores Missing | With Reachable Contacts |
|---|---|---|
| Email marketing | 248,500 (71.6%) | 178,000+ |
| Product reviews | 263,400 (75.9%) | 195,000+ |
| Customer support | 322,400 (92.9%) | 237,000+ |
| Upsell/cross-sell | 337,000 (97.1%) | 248,000+ |
| Loyalty/rewards | 325,200 (93.7%) | 240,000+ |
| Analytics/attribution | 336,300 (96.9%) | 248,000+ |
| Theme redesign (free theme) | 167,000 (48.1%) | 123,000+ |
The three most actionable agency services based on this data:
Email marketing has the best combination of scale and sellability. Over 248,000 stores have no dedicated email app, and email marketing is one of the easiest services to demonstrate ROI for. Tools like Klaviyo and Omnisend make implementation straightforward, and monthly retainers for email management range from $1,500 to $5,000. Our email marketing app analysis breaks down adoption by traffic tier.
Product reviews represent a similar gap. 76% of stores have no review app, despite reviews being one of the highest-ROI conversion tools available. Setting up Judge.me or Loox with review collection flows is a quick-win service that leads to broader CRO retainers. See our review app comparison for market share data.
Theme redesign is the bread and butter of Shopify agencies. 48% of stores run free themes (mostly Dawn), and 21% are stuck on deprecated themes that Shopify no longer updates. That's over 72,000 stores on outdated themes with no security patches or feature updates. Redesign projects typically run $5,000 to $25,000 depending on complexity.

The 50K-200K monthly traffic tier is the sweet spot for agency prospecting (more on this in Step 3). Even among stores with real traffic and revenue, the gaps are enormous:
| Service | % Missing at 50K-200K Tier |
|---|---|
| Email marketing | 63.1% |
| Product reviews | 53.1% |
| Customer support | 79.6% |
| Upsell/cross-sell | 89.9% |
63% of stores doing 50K-200K monthly visits have no email marketing app. These aren't tiny test stores. They're generating meaningful revenue and leaving money on the table.
Generalist agencies compete on price. Specialized agencies compete on expertise and charge more for it.
Our Shopify agency niche guide covers vertical selection in depth, but the short version: pick a niche where you can become the go-to expert. The top Shopify verticals by store count include fashion, beauty, home and garden, food and beverage, and health and wellness.
The best niche for your agency depends on three factors:
If you serve fashion stores, you can speak to their specific app needs and conversion patterns. Same for beauty. Vertical expertise lets you write better outreach, build case studies faster, and justify premium pricing.
Not every Shopify store is worth pitching. The data points to a clear sweet spot.
| Traffic Tier | Store Count | % With Contacts | Notes |
|---|---|---|---|
| Under 50K | 261,000+ | 71.0% | Often too early-stage for agency budgets |
| 50K-200K | 71,000+ | 85.5% | Sweet spot: real revenue, real gaps, reachable |
| 200K-1M | 12,000+ | 91.2% | Larger budgets, more competition from agencies |
| 1M+ | 2,500+ | 95%+ | Often have in-house teams already |
Stores under 50K visits/month often lack the budget for agency services. Stores above 1M usually have agencies or in-house teams. The 50K-200K tier hits the sweet spot: these stores generate enough revenue to afford monthly retainers, 85.5% have reachable contacts, and most still have significant tech stack gaps.
81.5% of stores in the 50K-200K tier run Shopify Plus, which signals serious investment in their business. And 22.6% of all Plus stores still use free themes. That's 19,658 stores paying for Shopify's enterprise plan but running on a stock theme. They clearly have budget. They just haven't found the right agency yet.
We filtered for stores that match every agency's dream client: 50K+ monthly traffic, running a free theme, 0-4 apps installed, and verified founder or decision-maker contacts.
Result: 2,659 stores match these criteria, with an average lead fit score of 74 out of 100.
That's not a hypothetical TAM number. That's 2,659 specific stores you could start reaching out to this week using a Shopify store intelligence platform. Each one has real traffic, a clear redesign need, obvious app gaps, and a reachable decision-maker.
For a complete ICP-building framework, see our Shopify store ICP guide. For signals that a store is ready to buy, check our buying signals study.
Pricing is where most new agencies get stuck. They either undercharge (and burn out) or overprice relative to the value they deliver.
Our Shopify agency pricing guide covers this extensively. Here are the key models:
Project-based pricing works best for defined deliverables: theme builds ($5,000-$25,000), app setups ($500-$2,000), or store audits ($1,000-$3,000). Good for building your portfolio early on.
Monthly retainers are where sustainable revenue lives. Email marketing management runs $1,500-$5,000/month. CRO and ongoing optimization ranges from $2,500-$8,000/month. Starter Story data shows the average agency retainer sits around $2,500-$4,800/month, with top agencies reaching $1.26M in annual revenue at ~52% gross margins.
Revenue share works for agencies confident in their results. Typical structure: base retainer plus a percentage of incremental revenue. Higher risk, higher reward.
One pricing signal from our data: Shopify Plus stores average 6.2 apps versus 1.5 for non-Plus stores. Plus merchants have budget and investment appetite. If you're pitching Plus stores on email setup or CRO work, you're not fighting over a $200/month budget.
You have your service, your niche, and your ICP. Now you need to find stores and get in front of decision-makers.
| Traffic Tier | % With Email Contacts | % With Founder/CEO Contact |
|---|---|---|
| Under 50K | 71.0% | 2.8% |
| 50K-200K | 85.5% | ~15% |
| 200K-1M | 91.2% | 24.4% |
| 1M+ | 95-100% | 30%+ |
Two things matter here. First, the higher the traffic tier, the more reachable the decision-makers. Second, founder/CEO-level contacts increase sharply at the 200K+ tier (24.4%) compared to under 50K (2.8%). Your outreach to mid-market stores is more likely to reach someone who can actually say yes.
Build a system that moves from discovery to qualified outreach:
For a complete prospecting playbook, see How to Find Shopify Clients for Your Agency. For email-finding methods, check How to Get Shopify Store Owner Emails. For tool comparisons, see our best Shopify prospecting tools roundup.
Generic cold email gets a 0.5% response rate. Personalized outreach using tech stack data gets 5-8%. The difference is specificity.
When you know a store's theme, apps, and traffic tier, your email shifts from "Do you need help with your Shopify store?" to something like:
"I noticed [store name] is running the Dawn theme with around 100K monthly visitors but no email capture set up. Stores at your traffic level that add Klaviyo flows typically see a 15-20% revenue lift in the first 90 days. I'd love to show you what that looks like for [niche] brands specifically."
That kind of specificity is only possible when you have store intelligence data. You're not guessing. You're referencing their actual tech stack.
For more outreach frameworks, see our LinkedIn prospecting guide and our breakdown of signals that a store needs a new agency.
Getting your first 10 clients is about hustle and personalization. Scaling past 10 is about systems.
Upsell before you acquire. The easiest revenue comes from clients you already have. If you started with email marketing, layer on SMS. If you built their theme, offer ongoing CRO. Our data shows that top stores run 4-6 apps minimum, and each app category represents an additional service you can offer.
Build a retainer model. Project work is revenue you have to re-earn every month. Retainers compound. Even modest $2,500/month retainers across 10 clients put you at $300K annualized revenue. The outbound sales stack guide covers how to systematize this pipeline.
Use AI for leverage, not replacement. AI tools like Claude, Cursor, and v0 can accelerate development work significantly. An agency that ships a theme build in two weeks instead of six has a real competitive advantage. The stores that need agency help aren't going away: only 10% of stores are AI-ready, and most merchants lack the technical skill to use AI tools directly.
Build target account lists. Instead of one-off outreach, build account-based lists by vertical and tier. Work the list systematically over months, not days. The B2B opportunity map shows which segments respond best to structured, persistent outreach.
Consider the Shopify Plus upgrade path. As your clients grow, they'll move to Plus. Being the agency that guided that transition builds deep loyalty and opens the door to higher retainers.
You can start with near-zero upfront investment. A laptop, a free Shopify Partner account, a prospecting tool, and a cold email sender are the essentials. Realistic monthly tooling costs range from $100 to $500. The Shopify Partner Program gives you free development stores and commission on referrals, so there's no platform fee to get started.
Revenue varies widely by model and team size. Solo consultants doing project work report $5,000-$15,000/month. Small agencies with 2-5 people and retainer clients typically hit $20,000-$50,000/month. Starter Story data shows the average Shopify agency at $1.26M annual revenue with roughly 52% gross margins. The key driver is retainer count: 10 clients at $3,000/month is $360K/year before expenses.
No. Many successful agencies focus on non-technical services: email marketing, CRO consulting, content strategy, paid ads management, and store audits. For technical work, you can learn Liquid (Shopify's template language) or subcontract to developers while you focus on client acquisition and strategy.
Most agencies report landing their first paying client within 30-90 days of focused outreach. The timeline depends on your service (quick-win services like email setup close faster than full redesigns), your niche (smaller niches have less competition), and your outreach volume. Sending 20 personalized emails per day to qualified stores typically yields 1-3 meetings per week.
The Shopify Partner Program is free to join and gives you access to unlimited development stores, recurring commission on merchant referrals (up to 20%), educational resources, and listing in the Shopify Experts marketplace. Most agencies join as a starting point, though the marketplace is competitive and shouldn't be your only acquisition channel.
Specialize, at least initially. Our data reinforces this: the most successful agencies focus on one service (email marketing, CRO, theme development) within one vertical. Generalist agencies compete on price. Specialists compete on expertise and charge 2-3x more. You can expand your service menu after building a reputation and client base in your core offering.
The data says no. With 66% of stores running 0-2 apps and 48% on free themes, the ecosystem is dramatically underserved. AI tools have raised the quality floor for basic theme builds, so competing on development alone is harder. But the agencies winning right now combine technical skills with data-driven consulting and strategic services that merchants can't get from AI prompts. The opportunity has shifted from "build it" to "optimize and grow it."
Don't compete on price. Compete on specialization and results. A $50 Fiverr theme install doesn't come with a data-driven email strategy, a CRO audit, or ongoing optimization. Position yourself as a strategic partner, not a vendor. The stores worth working with (50K+ traffic, real revenue) don't hire on Fiverr because the stakes are too high for their business.
Prospecting: A Shopify store database for finding and qualifying leads by tech stack. Outreach: Lemlist or Instantly for cold email sequences. CRM: HubSpot (free tier) or Pipedrive. Project management: Notion, Linear, or ClickUp. Communication: Slack or Loom for async client updates. Total tooling costs run $100-$300/month when starting out.
Most agencies bring on help (employees or subcontractors) when they have 5+ active retainer clients and can predict revenue 2-3 months out. The first hire is usually a specialist in your core service: a Klaviyo expert if you offer email marketing, a Liquid developer if you offer theme work. Avoid hiring for business development until you've systematized your own outreach process and can hand off a proven playbook.
